AI-native security tools or hiring a developer?

The practical answer
An AI-assisted security tool can accelerate parts of analysis, while a developer integrates identity, implements controls and maintains the system. Compare the total cost and accountable work; many teams need both.
First, distinguish the problems you need to solve
A team rushing to implement SSO and a team short on time to review completed code need different investments. The former needs someone to design, implement, and maintain identity integration. The latter, assuming someone is already responsible, has room to supplement reviews with analysis tools.
Authentication work includes not just the login screen but also MFA, permissions, password resets, revoking access when employees leave, and recovery from failures. In security and compliance, too, collecting evidence is distinct from approving exceptions and taking responsibility for them.
“Can integrate” is not the same as “can revoke access”
Consider revoking access for a departing employee. According to Auth0's documentation, disabling a user through SCIM ends sessions on the Auth0 side and revokes refresh tokens. Application-side sessions and access tokens that have already been issued, however, require separate checks.
Do not stop at confirming that “SCIM succeeded”; include acceptance tests to verify that access through existing sessions and tokens is denied within the agreed time frame. When we integrate code analysis into a development environment via MCP, we also regard connecting tools as distinct from taking responsibility for authentication design and change approval.
Compare costs for the same work
Suppose a fully manual approach takes 20 hours per month at a fully loaded hourly rate of ¥8,000. That comes to ¥1,920,000 per year. If AI assistance costs ¥400,000 upfront and ¥30,000 per month, with 12 hours of manual work remaining each month, the first-year cost is ¥400,000 + 12 × (¥30,000 + ¥96,000) = ¥1,912,000. The difference is ¥8,000. These are hypothetical figures illustrating a comparison method, not market prices or measured results.
That difference is meaningless unless both options include the same design, implementation, validation, and operations work. Also list work and costs not included in the figures, such as recruiting, training, and overnight support. In particular, do not assume that reviewing a tool's findings takes zero time.
| Approach | Assumptions and calculation | First year |
|---|---|---|
| Manual only | 12 × 20 h × ¥8,000/h | ¥1,920,000 |
| AI-assisted | ¥400,000 + 12 × (¥30,000 + 12 h × ¥8,000/h) | ¥1,912,000 |
These are hypothetical assumptions for the same scope of work, not product prices or measured results.
How to choose between hiring, tools, and a combination
If no one is responsible for authentication design and maintenance, first consider hiring or assigning responsibility to an existing team member. If someone is responsible but reviews are backing up, test tools on the same approved revision, measuring the time spent checking findings and which findings actually led to fixes.
The question decision-makers should keep in focus is less “How many people's work can this replace?” and more “Which tasks will this speed up, and who will handle the rest?” A sensible approach seems to be to start with a narrow scope and assess the results, including missed issues and operational burden.
Common questions
Can a tool replace an engineer?
It can assist with defined tasks, but ownership, integration, validation and ongoing operations remain human responsibilities.
Does AI analysis guarantee compliance?
No. Compliance depends on applicable requirements, implemented controls, evidence and assessment.
